Business Plan vs Business Model: Differences, Examples and Template

A business model explains how an organisation creates value for customers and earns enough revenue to sustain that work. A business plan describes how the business will operate, test assumptions, use resources and pursue its goals over a period of time. The two are connected, but they answer different questions. A clear model helps you understand the logic of the business; a useful plan turns that logic into actions and measurable assumptions.

Quick answer: Understand the difference between a business plan and business model, with practical examples, key sections, validation steps and a simple planning template. Use this guide as a planning framework, then check current requirements and costs for your own business activity and location.

Define the business model

A business model describes the customer segment, value proposition, delivery method, revenue sources, major costs and key resources or partners. It should explain why customers choose the offer and how the business can deliver it sustainably. It is a set of connected assumptions, not simply a product description.

For example, a tutoring service may earn revenue through individual sessions or group classes, while a local repair service may charge per visit or by a defined project. The model must account for how customers find the service, what delivery costs and what makes repeat purchases likely.

Practical action: record the assumption behind this decision, the evidence available today and the next step that can be tested at a manageable cost. Review the result after a defined period and update the plan if real customer behaviour or operating costs differ from expectations.

Understand what a business plan adds

A business plan expands the model into execution: market evidence, operating steps, staffing, marketing, milestones, finances, risks and resource requirements. It can help the owner coordinate work, communicate with partners or lenders and decide when to invest further.

The plan should be detailed enough for its purpose. A small experiment may need a one-page plan; a regulated operation, large investment or external financing request may require more formal analysis. More pages do not automatically mean better planning.

Compare the two directly

The model asks how the business creates and captures value. The plan asks what needs to happen, by whom, with which resources, on what timeline and under which assumptions. A model can be plausible while the plan is poorly executed; a polished plan can also fail if its model has no real customer demand.

Keep both documents aligned. If testing shows customers will not pay the expected price, update the model and revise budgets, marketing and delivery plans. Treat disagreement between the documents as a prompt to revisit assumptions rather than as a reason to preserve the original forecast.

Start with a customer problem

Identify who has the problem, how often it occurs and what they currently do about it. Ask customers about actual behaviour, not only hypothetical willingness to buy. Look for evidence such as current spending, repeat complaints, time lost or a workaround they already maintain.

A vague statement like “people need convenience” is hard to test. A specific problem, such as difficulty arranging a reliable appointment within a certain area, is easier to investigate. Define the customer segment narrowly enough to learn from early tests.

Write a value proposition

Describe the outcome the customer wants and why your offer may help. State the service, target customer and meaningful difference in plain language. Avoid unsupported superlatives or promises that depend on factors outside your control.

Test whether potential customers understand the offer without a long explanation. If they cannot tell what is included, who it is for or how to buy it, simplify the message before spending on promotion. A value proposition is useful only when it reflects the experience the business can actually deliver.

Choose customer segments and channels

Different customers may need different pricing, service levels and ways to buy. Identify the first segment you can reach and serve well. Then choose channels based on where those customers search, ask for recommendations or make purchasing decisions.

A channel should be evaluated by qualified leads and conversions, not just reach. A local service may rely on referrals and local search, while a specialised business-to-business provider may use direct outreach and professional networks. Test channels before committing to a broad campaign.

Explain how revenue works

List what customers pay for, when payment happens, whether income is recurring or one-time and what conditions affect refunds or cancellations. Pricing models include fixed fees, subscriptions, usage-based charges, commissions and project rates, but the right choice depends on the value delivered and customer behaviour.

Check whether the revenue model matches how customers experience value. A subscription may not suit a one-off urgent need; a project fee may create risk when scope is unclear. Explain payment terms transparently and follow relevant consumer, tax and contractual requirements.

Calculate cost structure and margins

Estimate direct delivery costs, staff time, materials, platform fees, overhead, returns, support and applicable taxes. Distinguish contribution per sale from overall profit. A product with a high headline margin may still be unattractive if it requires expensive acquisition or extensive after-sales support.

Use supplier quotes and actual pilot data where possible. Build a conservative scenario with lower sales or higher costs. If the model works only with optimistic assumptions, identify which assumption can be tested before making a larger commitment.

Identify key activities, resources and partners

List the activities required to create and deliver the offer, the resources needed and the external partners on whom the business depends. These may include skilled staff, software, inventory, licences, logistics, payment providers or distribution partners.

Assess whether any single resource or partner creates a serious bottleneck. Confirm availability, terms and backup options where practical. A model that relies on a partner’s informal promise may not be ready for a major investment or customer commitment.

Research competitors and substitutes

Compare direct competitors, indirect alternatives and doing nothing. Review their pricing, target customers, strengths, service scope and customer complaints. Treat public information as imperfect evidence and avoid making assumptions about a competitor’s internal costs or results.

The goal is not to copy a competitor but to understand the choices customers have. A credible difference might be specialist knowledge, clearer terms, reliable turnaround or better support. Verify that customers value the difference enough to choose and pay for it.

Validate the model with experiments

Test the riskiest assumptions first: demand, willingness to pay, delivery cost, acquisition channel or repeat usage. Use interviews, a prototype, sample offer, paid pilot or a small release. Set a budget and a decision rule before the test so you do not keep spending merely because you have already invested.

Record what happened and what the evidence does not show. A small number of enthusiastic responses is not proof of a large market. Use the test to improve the model and decide what evidence is needed before the next step.

Build the market section of a plan

Describe the target customer, relevant market evidence, competitors and the specific segment you intend to serve first. Use credible sources and state the date and assumptions behind estimates. Avoid presenting a large national market figure as if it were the number of customers your business can realistically win.

Explain how customers will discover and evaluate the offer, and what might make them switch. A practical market section acknowledges constraints such as geography, budget, regulation, seasonality and established alternatives rather than relying on optimistic claims.

Create an operating plan

Describe how enquiries are handled, how work is scheduled, how products are sourced, how quality is checked and how complaints are resolved. Include the roles and systems needed to deliver the promised experience. A simple process map can make operational gaps visible before launch.

Estimate capacity honestly. If each order requires a certain amount of staff time, calculate how many can be served without reducing quality. Plan for exceptions and busy periods, not only the easiest transaction. Operational realism is essential to the model’s financial assumptions.

Build realistic financial forecasts

Create sales, cost, cash-flow and funding assumptions that can be explained. Show how volume, price and costs interact. Include a base case and a downside case, and note when money must be spent before receipts arrive. Do not treat a spreadsheet forecast as a guarantee.

Use monthly detail for the early period if it helps expose cash pressure. Separate confirmed contracts from potential sales and record the source of major assumptions. Ask a qualified accountant for help when tax, financing or accounting treatment is complex.

Plan funding and capital use

List what the business needs funding for: equipment, stock, working capital, staff, licences or product development. Compare the costs and obligations of savings, loans, investors or other funding options. Funding should support a coherent plan rather than compensate indefinitely for a model that does not work.

Before borrowing or accepting investment, understand repayment, collateral, control, dilution, reporting and legal obligations. Do not rely on guaranteed returns or informal promises. Match the funding decision to the evidence and the risks the business can realistically manage.

Identify risks and assumptions

Create a short risk register with the risk, likelihood, impact, early warning sign, owner and response. Consider customer demand, supplier reliability, regulation, cyber incidents, staff availability, seasonality and cash. List assumptions separately so you know which ones need evidence first.

Review risks when circumstances change and after incidents. A risk plan is useful only when someone owns the response and the business can act on it. For regulated or safety-critical activities, obtain appropriate professional guidance and follow current legal requirements.

Choose metrics and milestones

Select a small number of indicators that show whether the model is working: qualified leads, conversion, repeat purchase, gross margin, delivery quality, retention or cash runway. Set milestones tied to decisions, such as whether to expand a pilot or add a new channel.

Avoid vanity measures that do not connect to the business goal. Define how each metric is calculated and where the data comes from. Review results at a set cadence and update the plan when evidence differs from expectations.

Use a simple business-plan template

A compact plan can include: purpose and customer; offer and value proposition; market evidence; competitors; pricing and revenue; delivery process; marketing channels; team and partners; startup costs; monthly cash forecast; risks; milestones; and assumptions to test. Add appendices only when they help the intended reader make a decision.

For each section, write the current best answer and label what remains uncertain. Assign an owner and a date to the next action. This turns a document into a working tool rather than a static file prepared once and ignored.

Common questions and mistakes

Does every business need a formal plan? The level of detail should match the decision and risk. Is a business model canvas enough? It can be a useful summary, but it does not replace financial, legal or operational analysis when those are needed. Can a good plan guarantee success? No; assumptions and market conditions can change.

Common mistakes include using unsupported market sizes, ignoring cash flow, underestimating customer acquisition cost, confusing revenue with profit and failing to test the riskiest assumption. Keep the model simple enough to understand and the plan specific enough to guide action.

Next steps and further resources

Write a one-page model, identify its three riskiest assumptions and design a small test for the most important one. Update the plan with what you learn and avoid committing major resources until the evidence justifies it. Revisit the model as customers, costs and competition change.
